What went wrong?
Server performance sucked, metadata leaked, and the "federation" ended up just becoming mainly centralized anyway. Also, the clients weren't featureful enough to convince people to use it over Discord. It might get new users now that people are actually considering alternatives, but most normies will probably be trying Revolt or Guilded first.

It seems to me Revolt is still actually working better. Less fuss, more functions. I see it the same way for the fediverse instances which aren't even meant to be private for the most part. But the services more or less work for both the server admins and users in various ways. Even a casually run server probably does its thing for a fair number of users who can do their thing on it. I never felt like this is the case for matrix or its servers. Shit is broken a lot, the servers were bloated and often complex and so on.

so if not matrix, what's the top E2EE alternative for group communication? revolt doesn't appear to have E2EE (yet).

Element tried to be like Discord when Matrix is nothing like Discord. Pro tip; don't try to copy another UI unless your making a clone of their app.
Session is good and I believe it uses matrix as a backend?
